The formulation problem is specific and worth stating plainly: a mask normally earns its result from dwell time, so promising it in three minutes means the deposit has to happen faster rather than the formula simply being richer. That changes which levers we use — the cationic system and the spreading behaviour matter more here than raw oil load, because an oil-heavy formula in three minutes just rinses away unabsorbed. Manufactured under ISO 22716 for Southeast Asian ranges where daily washing is the norm. How the Active Ingredients Work

Four parts do the work: a cationic system tuned to deposit quickly rather than heavily, fatty alcohols giving enough body to spread in one pass, hydrolysed keratin for the cuticle, and a coconut and sweet almond oil pair chosen for speed rather than richness. The system below is our standard ODM starting point, adjustable for your target market and price point.

Cationic conditioning systemtuned for rapid deposit, not maximum load

Behentrimonium Methosulfate with fatty alcohols. Hair keratin carries a net negative surface charge, more so where the cuticle is damaged, and the adsorption itself is fast — the charge attraction does not need ten minutes. What does need time is even distribution through a full head of wet hair, which is why a three-minute formula is built to spread easily rather than to carry the highest possible level. A stiff, heavily loaded cream applied in a hurry leaves patchy coverage and the customer reads that as the product not working. Annex III of Regulation (EC) No 1223/2009 carries no entry for Behentrimonium Methosulfate, which means nothing in the regulation sets your ceiling here — spread quality and cost do. Where a chloride-based quat is specified instead, Annex III entry 287 caps behentrimonium chloride at 5.0% in rinse-off hair products and entry 286 caps cetrimonium and steartrimonium chloride at 2.5%, with the sum respecting both.

Fatty alcoholsco-structurant, set for one-pass spread

Cetyl and cetearyl alcohol, waxy solids rather than drying alcohols. The ratio here leans lighter than in a premium jar mask on purpose. A three-minute product is judged on whether one scoop covers the hair in a single pass, so we trade some of the thick in-hand richness for spreadability. This is also what makes the tube format work — a formula that has to be scooped and worked in sections defeats the point of the claim.

Hydrolysed keratinprotein repair agent

Hydrolysed keratin fragments settle into gaps in a roughened cuticle so hair combs with less snagging and looks less dull. To be precise about what is on offer: this is surface smoothing, not structural reconstruction, and keratin does not rebuild the disulphide bonds that bleach or a perm break. In a three-minute format the honest framing is that you get a real but lighter version of what a long-dwell mask delivers, which suits a value line where the buyer wants visible improvement at an accessible price rather than salon-grade intensity. Protein is heat-sensitive so it goes in at cool-down. Keratin is animal-derived, so a vegan claim needs hydrolysed wheat or soy protein instead, which is a different base rather than a swap on the same sheet.

Coconut and sweet almond oil pairchosen for speed over richness

Coconut oil's shorter chain length lets some of it move into the fibre quickly, which matters more than total oil content when the contact time is three minutes. Sweet almond oil handles surface slip and keeps the cost structure workable for a value line. What we deliberately avoid here is loading heavy butters that need warmth and time to do anything: in three minutes they contribute nothing except rinse-off resistance and a greasy result. Silicone or silicone-free routes are both available for the slip layer, and where a silicone route is used we specify linear dimethicone rather than cyclic siloxanes — D5 has been restricted to below 0.1% in rinse-off cosmetics under REACH Annex XVII since January 2020, and D4 is prohibited outright under Annex II of Regulation (EC) No 1223/2009.

What is the MOQ?

Can a mask really work in three minutes?

Partly, and the distinction matters for your claim wording. The cationic deposit that does most of the conditioning is fast, so three minutes is genuinely enough for the smoothing and detangling effect. What three minutes does not give you is the deeper oil penetration a ten-minute warm dwell allows, so this delivers a real but lighter result than a long-dwell mask. We would write the claim around smoother, easier-to-comb hair in three minutes rather than around intensive repair, because the first is defensible and the second invites a comparison the product will lose.

Why not just make it richer so it works better?

Because richness and speed pull against each other here. Heavy butters and high oil loads need warmth and dwell time to absorb, so in a three-minute window they mostly sit on the surface and rinse off, taking the clean feel with them. A formula that reads more luxurious in the jar can easily perform worse in the actual use case. We tune this one on timed wet-comb results rather than on how thick it looks, which is a different optimisation than our premium mask uses.

Silicone or silicone-free, which should I choose?

Silicone gives more immediate slip per unit cost, which suits a value line. Silicone-free sells better where the target customer actively screens for it. One point worth getting right in your marketing: the siloxane restrictions people have read about apply to cyclic materials, and D5 has been limited to under 0.1% in rinse-off cosmetics since 2020 while D4 is prohibited outright. The linear dimethicone we use is a different material and is not covered by those rules, so a silicone-free choice here is a positioning decision rather than a compliance one.
